All inputs are illustrative, in GBP, before any applicable VAT. Internal time is an opportunity cost, not automatically additional payroll. The eight-week cover period is a budgeting assumption, not a licence reinstatement or worker-permission timeline.
What the official guidance establishes
The Home Office sponsor guidance explains the consequences of revocation, including invalidation of assigned Certificates of Sponsorship and restrictions on reapplying. It is not a fixed-price recovery process. Individual worker consequences depend on the applicable facts and Home Office action. If a notice has arrived, obtain qualified advice promptly; this example does not tell you to dismiss workers, assume a departure date or take legal action.
Adapt the arithmetic
Use incremental costs and avoid counting the same loss twice
This scenario assumes lawful replacement cover is available, followed by recruitment for three roles. It does not predict that this sequence will happen in your organisation.
Holding other assumptions fixed, four weeks of cover reduces the total to £16,300; twelve weeks raises it to £23,500. That is £900 per additional cover week. Lost contribution from genuinely unfilled work, employment liabilities, contract penalties, reputational effects, government fees and any recoveries or refunds are excluded, not assumed to be zero. Add only applicable, evidenced items without double counting.
- Replace the £8 premium with the extra cover cost above normal staffing costs, not the whole agency invoice.
- Keep internal time separate unless overtime or external help actually creates new expenditure.
- Do not add lost revenue for hours already fully restored by replacement cover.
- Quote professional work separately: urgent advice, representation, court costs and ongoing casework can have different scopes.
